When your HVAC system acts up, the big question is whether to repair it one more time or replace it entirely. Repair is cheaper today; replacement is often cheaper over time. Here's a practical framework for making the call without getting talked into the wrong one.

Start With Age#

Age is the single most useful starting point:

Same $600 repair, opposite conclusion — the system's age changes the math entirely. It's a rough heuristic, not a law, but it captures the intuition: expensive repairs on old systems rarely pay off.

Signs That Point Toward Replacement#

  • Frequent, escalating repairs — if you're calling a technician every season, the cumulative cost often exceeds a replacement
  • Rising energy bills — an aging or failing system loses efficiency; climbing bills with no change in usage is a warning sign, and splitting a year of use into heating, cooling and baseload shows whether the equipment is really the thing that changed
  • Your system uses R-22 refrigerant — older AC systems using phased-out refrigerant face increasingly expensive (and eventually unavailable) servicing
  • Uneven comfort or humidity problems the system never had before
  • A major component fails — compressor or heat exchanger failures are often expensive enough to justify replacing the whole system rather than sinking money into an old one

Signs That Repair Is the Smart Call#

  • The system is relatively young and this is a first or rare issue
  • The repair is minor (a capacitor, a sensor, a fan motor) relative to replacement cost
  • The system is otherwise efficient and keeping up with your comfort needs
  • You're planning envelope improvements (insulation/air sealing) that would change your ideal system size — in which case a stopgap repair buys time to do the sizing properly later

Don't Forget the Upgrade Angle#

Replacement isn't only about escaping repairs — a new system can be meaningfully more efficient than a 15-year-old one, cutting your bills every month. And if you're replacing anyway, it's the natural moment to consider whether a heat pump (which handles both heating and cooling) makes sense for your home and climate — including a genuinely cold one. Don't assume rebates will improve the math the way they once did: the federal credits closed to work completed after 2025, HEAR no longer funds gas-to-electric swaps outside a few exceptions, and most states aren't taking applications at all. If you go this route, insist on a proper load calculation rather than blindly matching your old system's size — here is what that calculation actually involves.

  1. How old is it? Under 10 → lean repair; over 15 → lean replace; in between → keep going.
